Chi as System-Level Coherence

Coherence is the condition that decides whether the parts of a system can work together at all.

Every operating model rests on one condition that decides whether its parts can work together at all. For Collaborative Hybrid Intelligence, that condition is coherence. I gave it a short name: Chi.

Chi is the capacity of a system to keep things flowing across its parts while staying responsive to what happens inside and around it. It shows whether intelligence circulates and amplifies itself, or whether it gets blocked, distorted or extracted.

The same pattern on every level

In a person, Chi shows up as continuity between perception, judgement and action. In an organisation, as alignment between purpose, incentives and decisions. In technology, as feedback loops that remain understandable and accountable. In society, as trust, shared orientation and the ability to coordinate without force.

Two ways systems fail

Thinking in coherence protects against two common design failures. The first is too much structure: rigid processes, an obsession with metrics, slow learning. Form is preserved, adaptability lost. The second is too little: boundaries dissolve, signals flood in without integration, responsibility disperses and coordination turns into noise.

Chi needs both clear structure and open boundaries. It shapes how we draw boundaries, how feedback travels, how we handle delays and how responsibility stays traceable. It supports alignment across layers without forcing uniformity.

Chi is not a toolbox that replaces your existing methods. It is the architectural condition that lets intelligence move through a distributed system. I invite you to build on it with the methods you already trust.
